Quality assurance leadership for AI-enabled knowledge work

A quality assurance leader should decide whether an AI-enabled workflow is ready for its stated use, not whether a handful of outputs look polished. The useful operating artifact is a release evidence case that connects requirements, failure modes, test conditions, observed results, residual uncertainty, and accountable approval.

Clarify the leader's authority

The quality assurance leader is commonly a workflow owner, reviewer, or influential control specialist. They may design test policy and block release without owning the budget, product roadmap, or legal interpretation. Name the business owner, technical owner, source-data owner, risk advisers, test lead, and final release authority.

Bound the decision to one workflow and output. State the intended users, authoritative inputs, permitted actions, consequence of error, operating environment, and exclusions. “Ready for enterprise use” is too broad to test. “Ready to draft internal policy summaries from the approved repository for authenticated staff, with human review before circulation” gives the team a falsifiable claim.

NIST's 2026 draft TEVV-Athlon framework presents a customizable process for test, evaluation, verification, and validation across varied AI applications. It is an initial public draft, not an adopted certification scheme, but its emphasis on goals, tailored events, measurement concepts, and evidence supports use-specific assurance planning.

Build a release evidence case

For each material requirement, record the hazard or failure, severity, control, test population, expected result, observed result, evidence location, defect disposition, retest, residual uncertainty, owner, approval scope, and expiry trigger. Keep non-compensable gates—such as access isolation or correct source selection—separate from aggregate quality scores.

Include ordinary cases, edge cases, missing inputs, conflicting sources, malformed files, stale content, permission changes, and downstream reuse. Identify which checks are automated, which require domain judgment, and which risks cannot presently be measured. Averages should not hide a severe failure in a small subgroup or critical workflow path.

The NIST AI RMF Measure function calls for documented test sets, deployment-relevant conditions, uncertainty, independent review, ongoing monitoring, and limits on generalization. The voluntary framework supports assurance structure; it does not establish that a particular system or organization has met its obligations.

Worked artifact: a synthetic policy-summary release

Consider a synthetic assistant that summarizes approved internal policies. The release case includes current-policy selection, citation correctness, permission isolation, unsupported-claim detection, ambiguous-request handling, and reviewer override. A test account without finance access receives a passage from a restricted finance policy after asking an indirect question.

The access-isolation gate fails, so the team withholds release even though the overall answer score is high. Engineers correct retrieval filtering, invalidate cached results, and rerun the entire varied test set rather than only the failed prompt. The retest passes for the bounded configuration, but the assurance case records that external sharing, translated policies, and unattended publication remain excluded.

The example is synthetic. It does not show that the controls work in production or that another system is ready for release.

Verify that assurance survives operations

Have a reviewer who did not build the workflow reproduce a risk-selected sample from source input to final result. Confirm that the test data, configuration, model and prompt versions, permissions, expected result, and observed evidence are recoverable. Challenge whether the sample reflects actual operating conditions and whether failed cases were removed from reported totals.

After release, connect incidents, overrides, source updates, permission changes, user feedback, and drift observations back to the assurance case. Define triggers that narrow, pause, or reopen approval. A release decision should expire when its factual basis changes, not remain valid indefinitely.

Track unresolved severe defects, overdue retests, unmeasured risks, escaped failures, and approvals outside scope. Do not interpret a low incident count without checking reporting coverage and workflow volume. Two Prune can observe how a participant tests, verifies, and communicates a bounded work product in an assessment. It does not certify customer controls, promise operational outcomes, or make employment decisions.
