Practical guide
A digital transformation leader guide to AI-enabled knowledge work
A digital transformation leader can turn disconnected AI pilots into a portfolio of evidence-backed workflow decisions. The core artifact is a transformation dependency map that links each proposed change to the work problem, accountable owner, data and technology dependencies, human review, evidence stage, and next decision.
A digital transformation leader can turn disconnected AI pilots into a portfolio of evidence-backed workflow decisions. The core artifact is a transformation dependency map that links each proposed change to the work problem, accountable owner, data and technology dependencies, human review, evidence stage, and next decision.
Classify the leader's role
Do not assume the transformation leader owns every budget, platform, policy, or business outcome. For each decision, classify the leader as owner, influencer, reviewer, or collaborator. Name the functional owner who accepts the workflow tradeoff and the technology, security, data, legal, procurement, and learning partners whose approval or evidence is required.
A useful portfolio starts with work, not tools. Describe the current task, handoffs, failure modes, decision latency, and evidence gap. A vendor demonstration or employee enthusiasm can justify exploration, but not enterprise rollout.
Map dependencies before declaring scale
For each workflow, record the users, source information, model or service, integrations, data classes, review points, exception route, downstream consumers, and retirement plan. State which assumptions have been tested and which remain open. Shared dependencies should appear once so leaders can see where several pilots rely on the same identity, data, policy, or review capability.
NIST's AI Risk Management Framework organises AI risk work around Govern, Map, Measure, and Manage, with governance operating across the lifecycle (NIST AI RMF Core). Use those functions to structure portfolio questions: who owns the rules, what context and risk were mapped, what evidence was measured, and who will manage changes and incidents?

Use evidence stages, not one status colour
Separate discovery, bounded test, controlled operation, and scaled operation. Each stage has an entry decision, evidence requirement, authorised scope, and exit condition. Adoption metrics do not replace work-quality or risk evidence. A pilot that succeeds on public documents does not establish that confidential data, additional integrations, or autonomous actions are acceptable.
The GAO AI Accountability Framework groups practices around governance, data, performance, and monitoring (GAO AI Accountability Framework). The framework supports treating monitoring and accountability as continuing responsibilities. It does not make a portfolio compliant or prove that controls operate in a particular organisation.

Worked artifact: a transformation dependency map
Consider a synthetic portfolio with three initiatives: internal policy search, customer-summary drafting, and meeting-note classification. The map shows that all three depend on identity access and approved data classification. Only policy search has a completed source-quality test. Customer summaries have a reviewer workflow but no measured error sample. Meeting-note classification includes personal data and lacks an approved retention route.
The portfolio decision is to continue policy search in controlled operation, run a 30-case synthetic quality test for customer summaries, and hold meeting-note classification until privacy and retention owners define the boundary. The transformation leader owns portfolio sequencing, influences platform reuse, and collaborates with functional owners. No initiative is labelled successful merely because users logged in.
Verify the next decision
Before moving a workflow forward, trace the decision to current evidence, confirm named owners accepted their roles, test the actual operating boundary, and review open exceptions and incidents. Define triggers for re-review, including model changes, new integrations, expanded data classes, material errors, policy changes, and contract renewal.
Ask an independent reviewer to challenge whether evidence from one stage or workflow has been carried into another without support. Record decisions to restrict, redesign, pause, or retire alongside decisions to expand.
Preserve the boundary
A dependency map can improve portfolio visibility and decision discipline. It does not prove return on investment, establish control effectiveness, certify compliance, or show that a transformation programme caused a business outcome. Two Prune can create a controlled opportunity to observe AI-enabled work and produce task-bounded evidence for human interpretation. It does not replace accountable business and control owners or make employment decisions.
