How to Design Decision Deliverables for AI-Assisted Work
A decision deliverable should help an accountable reader choose, defer, escalate, or request evidence. Its format depends on the decision, consequence, reversibility, uncertainty, and approval route. AI can help organize material, but the artifact must keep sources, assumptions, options, tradeoffs, dissent, and unresolved questions visible instead of compressing them into confident prose.
Route the decision to the right artifact
Use a short decision note for a bounded, reversible choice with limited dependencies. Use an option appraisal when alternatives require explicit comparison. Use an exception request when the proposal departs from an approved rule. Use a go-or-pause packet when readiness gates and rollback matter. Use a decision log entry after approval so the rationale, owner, conditions, and review date remain recoverable.
The UK Green Book provides guidance on appraisal and evaluation of policies, programs, and projects, including developing and comparing options (Green Book collection). NIST's AI RMF Core emphasizes context, roles, impacts, metrics, documentation, and risk treatment for AI systems (AI RMF Core). These sources support disciplined analysis; they do not prescribe one template for every organization.

Build a decision evidence packet
Start with the decision sentence, owner, deadline, and consequence of delay. Define the baseline and credible alternatives, including doing less or waiting when relevant. For each option, record benefits, costs, dependencies, risks, affected groups, evidence strength, and reversibility. Link material claims to dated sources and label estimates, assumptions, and synthetic scenarios.
Separate evidence from recommendation. A source may support a fact without determining the choice. Record who reviewed technical, operational, security, financial, or policy dimensions, and what remains unresolved. If AI drafted or transformed content, retain the source material and meaningful verification record.
Worked option-appraisal example
Imagine a synthetic operations team deciding how to handle a rising volume of internal requests. Option A expands manual triage, option B introduces rule-based routing, and option C pilots AI-assisted classification with human confirmation. The decision deadline is six weeks before a seasonal peak.
The packet lists current volumes and service times from a dated export, separates measured data from demand assumptions, and maps dependencies for each option. The AI-assisted option includes a sanitized test set, error categories, escalation path, data boundary, review burden, and a stop condition if high-consequence requests are misrouted. The recommendation proposes a limited pilot, not full deployment, because evidence about edge cases is incomplete.
The approval record captures the owner, conditions, monitoring dates, and the evidence needed before expansion. A weak version would simply say the AI option is more efficient. The repaired artifact shows which evidence supports the choice and where judgment still enters.
Verify the artifact against the decision
Ask a reviewer who was not involved in drafting to restate the choice, alternatives, evidence, uncertainty, and conditions. If the reviewer cannot tell which statements are sourced or assumed, the packet is not ready. Recalculate material figures, open cited sources, challenge the baseline, and test whether an omitted option changes the recommendation.
Review readability as a control. Put the decision and unresolved blockers near the top, while retaining detailed evidence in appendices. Avoid decoration that creates false precision, such as unexplained scores or color ratings without defined criteria.
Decision-deliverable checklist
The best decision artifact is not the longest document. It is the smallest evidence packet that lets the accountable reader understand the choice, challenge the reasoning, and revisit the decision when conditions change.
- The choice, owner, deadline, and approval route are explicit.
- The baseline and credible alternatives use comparable criteria.
- Facts, calculations, assumptions, and judgments are distinguishable.
- Material claims link to dated evidence.
- Consequences, affected groups, dependencies, and reversibility are addressed.
- Conditions, stop triggers, dissent, and unresolved questions remain visible.
- The final decision and review date enter a durable log.
