Explain a budget variance bridge with AI
Reconcile a fictional cost variance into volume, price and timing components, then reject a plausible causal story that the ledger does not support.
FP&A analysts can use AI to organize a variance explanation when the bridge is calculated before the story is drafted. This fictional operating-cost case separates volume, price and timing, then corrects a management comment that conflicts with the ledger. It is educational planning practice, not an accounting treatment, performance judgment or statement about a real business.
Lock the budget, actual and sign convention
A variance explanation needs one controlled comparison and a sign rule the reader can follow.
The fictional quarterly budget is 200 units and actual cost is 236, creating a 36-unit unfavorable variance. Positive numbers in the bridge will mean higher cost than budget. The analysis concerns one expense category and excludes accrual policy, tax and currency effects.
Ask AI to restate period, account, budget, actual and sign convention. Verify the 36-unit difference directly. Do not combine a month-to-date budget with a quarter actual or switch between favorable and unfavorable signs across sections.
Calculate the volume component
Volume should be valued using the budget basis before price effects are added.
The budget assumed 100 service units at two units each. Actual volume was 110. Holding the budget rate constant, the ten additional service units create a 20-unit unfavorable volume variance.
Ask AI to show quantity, rate and formula, then recalculate ten times two. Keep the budget rate attached to the volume calculation. Using the actual rate here would blend price and volume, making the later narrative impossible to reconcile.
Calculate price and timing separately
The remaining variance should be assigned only when the source evidence supports the mechanism.
The actual base rate was 2.10 units for 110 service units. The 0.10 increase creates an 11-unit unfavorable price variance. A five-unit invoice relates to the next quarter but appears in current actuals, so the initial timing component is five unfavorable. The bridge totals 20 plus 11 plus 5, matching 36.
Ask AI to cross-foot the bridge and map each component to a fictional source record. Verify that volume and price use compatible units. A residual is not automatically timing; it remains unexplained until a dated invoice or other evidence supports the classification.
Test management commentary against evidence
A plausible explanation should be held when it does not match the calculated drivers.
A fictional manager says the entire overrun came from supplier pricing. The ledger and quantity schedule support only 11 units of price effect, while volume explains 20 and timing explains five. Preserve the comment as a hypothesis and show the contradiction rather than rewriting the bridge to fit it.
Ask AI to draft a neutral follow-up question: which source supports a larger price effect? Do not accuse the manager of error or infer motive. The useful output distinguishes supplied commentary from quantified evidence and gives the owner a path to resolve the difference.
Revise the bridge after a cut-off correction
A corrected source should update both totals and narrative without erasing the prior review trail.
The controller confirms that the five-unit invoice will be reclassified to the next quarter. Corrected actual cost becomes 231, and the current-quarter unfavorable variance becomes 31. The revised bridge contains 20 volume and 11 price, with no current timing component.
Ask AI to produce version two and a change note. Recalculate 231 minus 200 and cross-foot 20 plus 11. Do not present the timing correction as operational savings; it changes period classification, not the supplier rate or service volume.
Deliver the variance narrative
The final explanation should lead with quantified mechanisms, source limits and the decision they inform.
State that the corrected 31-unit unfavorable variance consists of 20 from higher volume and 11 from a higher base rate. Note the five-unit cut-off correction and the unsupported original claim that price explained the whole movement. Attach the formulas and source identifiers.
Keep the conclusion bounded to the expense category and period. AI can help compress the prose, but verify that it does not relabel timing as savings, imply causation beyond the supplied records or turn a cost explanation into a judgment about the manager.
